Kansas City sits inside hail alley, and every spring the metro's commercial roofs take the impact, literally. From late March through June, severe thunderstorm cells sweep across the Kansas and Missouri sides of the metro dropping hail from pea-size to well over golf-ball diameter, and the flat and low-slope roofs on distribution centers, retail strips, and office parks absorb it across their entire surface, unlike a pitched shingled slope facing one direction.
Hail damage on single-ply membranes, TPO, PVC, EPDM, splits into two categories: puncture and bruising. A puncture is obvious, a hole straight through the membrane, usually with visible insulation or deck beneath it. Bruising is the one that gets missed. It's a compression point where the hailstone deformed the membrane and the insulation underneath without breaking through, a shallow circular depression, sometimes barely visible except in low-angle light on a dry surface. That bruising is a stress concentration point. It doesn't leak the day of the storm. It leaks after months of UV exposure and thermal expansion and contraction have worked the compressed material into a crack or a failed seam nearby.
EPDM shows a slightly different signature, compressed or torn reinforcing fiber rather than a clean depression, but the underlying problem is the same: damage that's structurally real and financially relevant to a claim, even when it isn't dripping water onto a desk yet.
Kansas City is a freight hub, Norfolk Southern and BNSF rail yards, the Kansas City Intermodal SmartPort, and warehouse and distribution stock stretched along I-35, I-70, and I-435. Those buildings often carry roof footprints in the hundreds of thousands of square feet, which means a single hail event puts far more impacts on the roof than it would on a small retail building. A hail claim gets scoped correctly when the documentation shows impact density across the full roof surface rather than a handful of photos from one spot. We record GPS-tagged photography by zone, count impacts per section, and inspect close-range in conditions that reveal bruising rather than washing it out. Where an adjuster needs physical evidence beyond photographs, we pull membrane samples at impact locations. That record, impact pattern, estimated hail size based on impact geometry, and the membrane's remaining serviceable life, is what commercial adjusters use to process a hail claim.

Not every hail event calls for a full tear-off. If bruising is limited and the underlying membrane still has years of service life, targeted repair at impact points and reinforced seams can be the right call. If impact density is high across a large percentage of the roof, or the membrane was already near the end of its service life before the storm, a full-scope replacement documented against the storm date is usually the sounder recommendation, and it's one we back with the impact map and sampling data, not a guess made from the parking lot.
